Measure the work, not just access.
An account provisioned for an employee does not show that a task was completed well. A useful pilot records what happened after the AI output reached a human reviewer. Was the suggested code accepted? Did it introduce a defect? Did the reviewer spend longer checking it than the task would normally take?
For operational work, define which actions require approval. Reading an internal document and changing a customer record have different consequences. The rollout policy should reflect that difference.
A controlled pilot checklist
- Name a responsible owner for each workflow.
- Start with a task whose output can be checked.
- Define permitted data and prohibited data.
- Separate read access from permission to change records.
- Keep human approval for consequential actions.
- Record rejected outputs, incidents, and rework.
- Compare outcomes with a documented baseline.
- Set stop conditions before expanding access.
A coding pilot can track accepted changes, review time, and post-release defects. A knowledge-assistant pilot can track supported answers, missing evidence, and escalation. Do not combine these into a single vague “AI productivity” score.
